How to Use This Retail Business Plan Spreadsheet
Start with the Executive Summary. Define your retail concept (apparel, specialty food, home goods, electronics, etc.), your target location and store size (square footage), and your customer base. Then move to the Startup Costs & Funding sheet. Build out your real costs: rent deposit and tenant improvements (build-out), point of sale system, initial inventory (merchants typically stock 2–4 months of inventory based on projected sales), fixtures and displays, signage, and licenses. Most retail stores need $100,000–$500,000+ in startup capital depending on location and product category. Be conservative on inventory—overstock is the enemy of cash flow.
Next, go to the Revenue Forecast sheet. Research comparable retail locations to estimate sales per square foot for your category. A typical apparel store might generate $150–$300 per square foot annually; a specialty food store might hit $400–$800 per square foot; a jewelry store might hit $500–$1,500+ per square foot. Multiply that by your square footage to estimate annual revenue, then divide by 12 for monthly revenue. Account for seasonality: retail spikes 30–50% in November-December, dips 20–30% in January, and fluctuates 10–20% the rest of the year. Build a ramp schedule where months 1–3 are 50–60% of your target monthly sales, months 4–6 reach 75%, and by month 9 you're at full run-rate.

Why Retailers Need a Solid Business Plan
A retail business plan is all about demonstrating that your store location, product mix, and unit economics work together to generate profitable sales. Lenders want to see: realistic sales per square foot assumptions based on comparable retail in your area (not optimistic projections), evidence that your location has sufficient foot traffic or online reach to support your sales target, a detailed ramp-up schedule showing when the store reaches break-even and profitability, and sufficient working capital to cover the gap between opening and break-even. The biggest mistake retail entrepreneurs make is underestimating how much inventory capital is needed and how long it takes to build customer loyalty.
The three metrics that define retail financial health are sales per square foot (annual revenue divided by store square footage), gross margin percentage (revenue minus cost of goods sold), and inventory turns (the number of times you sell through your entire inventory per year). A successful retail store generates $300+ per square foot with 50% gross margin and 4+ inventory turns per year. A struggling retail store generates $150 per square foot with 40% gross margin and 2–3 inventory turns. Slow inventory turnover is a cash killer—if your inventory is sitting on shelves gathering dust, that's working capital trapped in slow-moving merchandise. The Dashboard tracks inventory turns so you can see whether you're managing your product mix efficiently.
